The situation
This UK furniture retailer came to me already running a reasonably mature SEO programme,
but facing a familiar mid-market problem: revenue was growing steadily, but visibility metrics were under pressure from a shifting search landscape. SERP feature changes, AI Overviews, and increased competition were pushing traditional organic results further down the page across several core categories, and the brand had no real strategy for the emerging AI search surfaces increasingly influencing how customers were discovering furniture online.

Where the revenue actually came from
One category significantly outperformed the rest of the catalogue, delivering close to a quarter of total incremental revenue growth from just two hero products. That concentration was itself a useful finding — strong category-level numbers were masking the fact that a small number of SKUs were doing most of the work, while a handful of other ranges saw flat or declining performance over the same period.
This shaped prioritisation for the next phase of work — rather than spreading effort evenly across the catalogue, the product optimisation framework and internal linking recommendations were weighted toward applying what was working on the strongest products to comparable but underperforming SKUs in the same categories.
AI search visibility — a new line of value the client hadn't measured before
Alongside traditional ranking and traffic metrics, this engagement introduced a new measurement layer: tracking how often the brand was being cited or referenced across AI search platforms. Over the course of the retainer, the brand's products and category pages were identified or referenced 2,398 times across Google AI Overviews, ChatGPT, and Perplexity responses to furniture-related queries — a channel that didn't exist in the client's reporting before this engagement began.
This mattered commercially as much as it did strategically. AI-assisted shopping journeys are increasingly the first touchpoint for considered purchases like furniture, and a brand with zero presence in those answers is invisible at exactly the moment a customer is forming their shortlist. Structured data, FAQ content, and entity clarity work delivered through the retainer were the direct drivers of this visibility.
